the plan was definitely to start in tokyo and branch out from here. the issue is that even if we wanted to go all the way to fukuoka we could spend a day in nagoya, osaka, kobe, okayama, etc. along the way while sapporo is just as far away in the opposite direction with the only interesting stops being niigata, sendai, and aomori. even then it'd probably be better to choose between niigata and sendai since they're pretty far apart laterally even if they're both north of tokyo
on top of that hokkaido is basically all country side so you can't really do much without renting a car and cost aside US licenses aren't valid in japan like euro ones. even if we were to end our trip in sapporo it would eat up basically an entire day just to trains and ferries in order to see the snow festival and nothing else
