Worst thing you can do is layer up with something that doesn't breathe, you'll get soaked in sweath then fucking freeze as soon as you stop.
I don't get to do a lot of winter hiking but I do a lot of winter manual labor and hunting. It's not uncommon for me to be stripped down to my base layer and be comfortable enough until I stop, it's amazing how much of a furnace you are as long as you're active.
