Inconsistent heights are gonna be the saving grace for some characters like Yamato that can reasonably be scaled down a bit to the 20-25cm mark without looking super strange, it'll only be a noticable issue with characters like Kaido. Kaido's scale is also inconsistent but if you wanted anything even close to his height in 1/12 scale he'd need to be up to your torso. Talked about it in one of the last SHF threads where someone like Doflamingo can be scaled down a good 30% height wise and (whilst a little annoying) you can still replicate him towering over Luffy as a freakishly tall human. Kaido needs to be scaled down 75% and you can't properly replicate the difference in height from the show where hes the size of a building
