The way I was thinking of doing it, was that every Pokemon has a kind of "energy" to them, and that energy grows stronger and collects when they evolve.
Trade evolutions would still work in story, but Pokemon like Phantump or Graveler, could evolve into final stage on their own, but it would take a bit longer. And, a Pokemon would evolve when it was traded because it felt rejected by its original trainer, wanted to get stronger, and manifested that in evolution.
I like the idea of evolution in a dire or pivotal situation though. The desire to win the fight or protect the trainer could trigger the energy needed to evolve, like in Digimon or some shit.
