No. Just no.

Why would you not max HP first? You're wasting your EVs by maxing Sp. Def before HP. You'd get largely the same amount of bulk on both the special AND physical side by maxing HP.

NEVER NEVER NEVER put EVs into either defense before HP unless its something that has very, very high base HP, like Chansey or Vaporeon.

My shiny furfrou is Adamant with "fantastic" attack IVs. Is it still good to run the standard Tox/CG/Return/Protect set, or should I try a more offensive set like Max Att/HP EVs, Assault Vest, with Return, Wild Charge, U-turn, Sucker Punch?

So when the fuck did this thing start learning work up as an egg move and why did nobody tell me about this

This gives it so much amazing potential as a setup tank/sweeper. You can get to practically +6 in all stats with max HP/SDEF using cotton guard, work up, snarl and return for offense, the former of the two lowering your opponent's special attack and "technically" raising your own special defense, while doing a fuckton of damage due to work up boosts and hitting the ghosts, rocks, and steels that resist your main STAB.

That set alone sounds so broken that I'm wondering why more people haven't actually been using work up.

Do you think it could stay out long enough to use cotton guard and work up? I don't know a lot about competitive battling but I've been wanting to breed work up on one for a while to try it out.

What nature would work best for that sort of set? Careful maybe?

I've been running left overs. In instances in which I can cripple my opponent I end up regening more health than damage he can do.
But it isn't always that optimal. Is there a better option for item slot?

Depends when you bring it in. In either case, physical or special attacker, you should be able to take some hits and use cotton guard/snarl in their face. When they start doing negligible damage, you can use that opportunity to work up. It'll be incredibly easy against physical attackers since cotton guard is +3 stages per use, and you already have fur coat. Special attackers might be more of a problem, but most fighting and dark types are physical based so you can just snarlblast everything else that isn't a fairy. Even most fairies aren't exactly powerhouses that can straight out blast through your defenses.

The most problem would be mixed attackers like Lucario and Infernape, the former resisting both of your attacks. And probably the muskateers when they come out due to sacred sword and resisting all your attacks. Aegislash is less of a problem in the long run since it's weak to snarl, but it'll fuck you up if you don't have any offensive boosts in.

I always use Furfrou as my Aegislash killer.

Sucker Punch can half health it while it's in Defense form, and can probably OHKO it in Attack form.
Not to mention, with good Defense IVs/EVs, it can tank at least one hit.
Also Shadow Sneak immunity.
