Ultrabeasts were just gonna be fancy Pokémon stands; basically Pokémon in function, but their form was based on whoever they bonded with.
You would only get the one and change its form based on who you interacted with or had a high social link with. So if you and Lillie were great friends, it'd resemble her etc.
Adding all that shit of "Oh Guzzlord ate the sun." was literally just for USUM and was never even on their minds during SMs development.
There was a whole plan to have just the one Ultrabeast and it was drawn to you but took on the forms of others based on who you liked or got along with a la changing Deoxys/Rotom forms. Just a big fancy form changing method.
But they all got made into individual encounters as Pokémon. GF has a history of doing a 180 during development and completely overhauling something if it contradicts conventional gameplay. This is why they abandoned Mega Stones. I feel sorry for anyone that thinks Gigantimax will be in the next gen, it won't.
