Gura was busy with her own stuff and from the sounds of it didn't know how involved she was initially going to be. Bae and Ame didn't reveal too much about the specifics to everyone until probably when the project was well under way.
As for Kiara, if someone doesn't want to wake up at 4am then it's totally understandable. If she was required to make the collab work, then I'm sure she would have said yes, but even if she took part it would still need another person. So in the end it didn't matter.
