What went wrong? Why did so many companies go down the drain? How would you fix it?
Will someone try and deliver a small corpo in 2025 that doesn't fall into the usual pit falls and drama?

The thing that went wrong is it's too late to enter the market. Costs balooned from $3000 for a decent model in 2020 to $10000 in 2024. Plus with the fact that the market is saturated so deeply not even a big advertising push (which also costs a lot of money) is enough to bring in enough whales to get your money back. It becomes a double edged problem of "we need to do stuff to attract people" and "We have no money to do stuff because everything cost 4x as much now".

Look elsewhere. If I have money I'm not investing it in entertainment like this right now. People have too many options, are set in their ways, and won't look for new stuff.

The reason it failed is the reason you're not getting more (You)s. People don't care about a million similar brands. They care about a handful, like vshojo, phase and hololive. There's too much at one time to make a significant impact. Not even /corpo/ gives a shit, they only care about a handful of girls to love post or anti.

Add to this the way they were funded, with significant amounts of capital from investors, and there you go. Investors came knocking when it takes time to grow, it was inevitable.

Crazy amounts of money that needs to be invested and very little return from the available "I will watch this person behind a semi animated virtual avatar" market that years in strictly sided with 'Holive Production' and 'Nijisanji' while the latter was also dominating. Multiple Vtubing categories like being a "western seiso/unhinged idol" a OnlyFans/Fansly Slut, a casual and "casual" among others that some people might have felt not bothering to check. Investing in a decent to the eyes model right now can be very expensive, I still remember Kyrio Cifer saying only the Art+Rigging+toggles of his 2.0 was $17000

The difference is that Fishman listened to the talent and brought in a manager to deal with things. Since then, things have went relatively smoothly.
Compare that to other corpos who refuse to listen and instead the company gets run into the ground, sometimes with talent having to take the role of a manager. Remember Cyber Live?

Twitch has its advantages and disadvantages. YouTube streaming is doable but it's a lot harder to make it on there. Some simulcasts are done purely because they're now allowed and some viewers won't use the other platform.

See all of the biggest vtubers outside of holo :Ironmouse, Doki, Neuro, Filian, Vei, pippa... all of them are very different from a traditional idol-esque vtuber

It's free money to double dip. If your internet can handle it you get the minimum benefits of both platforms at no cost meaning at least some prime subs from twitch and vods, algorithm promotion, and pennies of ad revenue from youtube. There's almost no reason not to simulcast.
