The main point here is about addressing and respecting your community - which she has failed to do. Let's identify 2 issues here:
1. Hiding the collaboration. The collab was probably agreed on before Fes even happened - why was it a surprise? Did she fear controversy? If anything, obscuring it until the last minute drew more controversy. If she thought it would, why did she do it in the first place? And why not maturely accept it, address it with her fans, explain her reasoning for the direction, et cetera?
2. The positivity cult. After the collab she posted an odd YouTube channel message filled with platitudes, while her comments were purged for questioning her content and motivations. This kind of positivity is extremely detrimental to being earnestly critical of someone, as it frames all criticism as negativity and pushes fans to infight over those who are now evil and negative, against sycophantic yes-men. Her nu-supporters aggressively tweeted against any old fans who dared to disagree with her, creating a large schism in her fanbase - even among those who aren't unicorns, who merely disprove of the character of those like Jurard (who ironically, is the exact OPPOSITE of the hunky dory cinnamon roll air she's trying to create), or those who found her sweet and attractive, cast down as evil, parasocial harassers. Furthermore, many of these nu-fans are finding Shiori supports them openly through Twitter likes, expressing that REAL™ fans wouldn't disagree with her at all, or tweets from accounts that have called for insulting and harassing perceived "unicorn" accounts.
These two things have made me lose all respect for her. She could have announced this a week ago, dealt with the usual raid of dramafags and SEAs sending small change super chats and harassment messages, and pushed on. She could have collabed with someone who actually has a notable relevancy to her, such as the blue guy who is interested in 3D VR and very much against alienating his own fanbase with trying to stir up drama with fans of others. But she took the worst steps leading up here, and has had the worst response afterwards. I genuinely hope whatever she thinks she's doing, she actually confidently commits to, because otherwise she's going to be having another menhera breakdown stream in 4-6 months.
